When did it go wrong?
At some point when he was fighting to be recognized as an equal?
The first real, noticeable point is when he got shot.
It wasn’t even that bad! Just a graze, really. But it’s the catalyst of this whole sequence of events.
Bruce is just overdramatic.
Sure, it didn’t just ‘graze’ him by the literal definition. But he didn’t die! He didn’t even pass out.

Bruce is emotionally inept, Dick spirals, and things get out of hand.

Summary
A no capes AU, but only for the batfamily. All other superheroes exist as normal
Dick was still taken in after his parents died at the circus, he was still angry and wanted revenge but Bruce basically just looked at him and said “Therapy. All the therapy”
Jason was also still taken in after stealing Bruce’s tires in crime alley at 12 and adopted about 6 months later
Bruce still completed the training to be Batman, but got back and Alfred convinced him not to go through with going out as a vigilante, and he finally got his own therapy and grief counseling.

Hughes let out a quiet, drawn-out sigh.
"Agent Berrigan reported you two were—" Hughes closed his eyes with an almost pained expression before continuing, "body-swapped." The man looked more done with his career than Peter had ever seen him. He could relate. "By the artifact you were retrieving. Is that correct?" He looked at Peter with a slightly pinched expression. Again, Peter could relate.
